Consistency being one of the biggest challenges with enterprise sales. This hasn’t changed at all in the Age of AI. In fact, it’s almost worst, because the best in B2B+AI are scaling faster than ever. This also means more reps hired faster, even with AI helping train them, etc. That means … you’ll end up with more B sales reps. You just will.

In SMB sales, it’s true, too. But the difference is, you see the variance in performance among reps really fast, and you can take action fast. That’s the nature of a very short sales cycle. You often see it in less than 30 days.

But in the enterprise, a “B Player” rep can take over a year to fully and clearly … be a B Player. You don’t have that time.

So it turns out, one of the top super skills of a great CRO / VP of Sales: They Make the B Players Good Enough.

In theory, everyone should be a top tier player at your startup. The reality is in sales, it won’t be the case, especially as you scale from reps 3-300. You’ll end up with an A Team and a B Team in sales. A group that exceeds quota and crushes it. And another that struggles to hit it, but comes close-ish. That still puts points on the board.

The best CROs and VPs of Sales know this. They know they need their top performers. But they also know they need a broader qualified, trained team to hit the plan. So they will hire a more diverse set of reps than you would at the founder-led stage.

Some … you won’t quite see it. You’ll tell them not to hire some of the reps your CRO / VP of Sales wants to hire. But they’ll tell you they can get Jim or Jane to work. They’ll tell you to trust them, it’s the right hire.

And it often is — for a great head of sales. Because they know how to backfill, train, and support their B Team as well as their A Team. They move the C players out, that’s part of the job (the failing VP of Sales often keeps the C players, however. That’s a flag). But the folks at 70%-80% of quota? Your VP of Sales may need them too. So they’ll help them more. Join them on more deals. Do more training. Put them on smaller accounts. Pair them with more help. Etc. Etc.

  • The Best VPs of Sales? They’ll have a plan for both The A Team and The B Team.
  • The mediocre VP of Sales? You’ll only end up with a B and C Team here anyway. It’s all a mess.

Either way, you’ll have a B Team on your sales team as it scales. Get used to it, and judge your VP of Sales by the aggregate numbers. Not the individual rep choices they make.

The Lastest 2026 Data on This:

ICONIQ’s 2026 GTM benchmark data turns it into a number.

  • At a traditional B2B sales org, 65%-75% of reps hit quota.
  • At the top B2B and B2B+AI companies, 85%-90% hit quota.

It’s 15-20 points of the sales team. That is not the A Team. The A Team hits quota at both kinds of companies. That’s what makes them the A Team. The entire delta between a good sales org and a great one lives in what happens to the middle of the roster.

Put differently: the best sales organizations aren’t the ones with better A players. They’re the ones where the B Team hits.

And The Quotas Went Up, Not Down in The Past 12 Months

The obvious objection is that 85%-90% attainment means the quotas are soft. Sandbag the number, everyone’s a hero.

The ICONIQ data says otherwise. Top-quartile quotas in 2026:

  • Enterprise AE: $2.25M
  • Mid-Market: $1.35M
  • SMB: $750K

Quotas went up and attainment went up at the same time. That’s not supposed to happen. Higher quotas normally mean lower attainment — that’s the whole tradeoff every VP of Sales negotiates with the CFO in October.

What’s actually happening is that the best orgs got better at the three things that determine whether a B player clears the bar:

  • Pipeline coverage. AI-forward companies are putting 3x-4x pipeline in front of reps. An A player can manufacture pipeline when the top of funnel is thin. A B player can’t. Coverage is the single biggest lever on B Team attainment, and it’s the one most founders under-fund because it doesn’t show up as a rep problem — it shows up as a marketing line item.
  • Territory design. Leaders are modeling territory on account potential and rep capacity rather than dividing the map by geography. With enterprise quotas at $2.25M, a bad territory ends a rep’s year in Q1. Your A players will survive a bad territory. Your B players will not, and you’ll misdiagnose it as a talent problem and fire someone who was fine.
  • Sales owning more of the lifecycle. 65% of high performers have Sales owning cross-sell (vs 49% of everyone else), 55% own upsell (vs 44%), 37% own renewals (vs 24%). More surface area per rep means more ways for a solid-but-not-spectacular rep to get to the number. The pure new-logo hunter model concentrates all the risk in the hardest motion there is.

All three of those are systems the VP of Sales builds. None of them are the rep’s individual talent. That’s the point.

What This Changes About How You Judge Your CRO / VP of Sales

Look at your attainment distribution, not your top rep, as you being to scale:

  • If you’re at 50%-60% of reps making quota, you don’t have a hiring problem. You have a pipeline, territory, or enablement problem, and your CRO / VP of Sales owns all three. Hiring “better reps” won’t fix it. You’ll just churn through a more expensive set of people who also miss.
  • If you’re at 65%-75%, you’re running an average sales org. That’s not a crisis. But there are 15-20 points sitting there, and the companies capturing them are your competitors.
  • If you’re at 85%-90%, your VP of Sales is doing the actual job.

And if you’re at 95%+, your quotas are too low. There’s a reason the best companies aren’t at 100%. If everyone hits, you set the bar in the wrong place and you’re paying accelerators on a number you should have raised.

The Rest Of It Still Holds

The Best CROs and VPs of Sales? They’ll have a plan for both The A Team and The B Team.

The mediocre CROs and VP of Sales? You’ll only end up with a B and C Team here anyway. It’s all a mess.

Either way, you’ll have a B Team on your sales team as it scales. Get used to it, and judge your VP of Sales by the aggregate numbers. Not the individual rep choices they make.

The 2026 data just tells you what “aggregate numbers” should look like. 85%-90%. That’s the bar now.
