There’s a pattern I’ve seen at hundreds of startups now, and it still catches founders off guard when they finally see it clearly. A sales exec from a well known logo joins them. Maybe not the best rep, not the sharpest tool in the shed. But someone with real experience in a scaled B2B org.

In our own SaaStr AI surveys, only 18% of early stage teams had 70%+ of their reps hitting quota, and a majority were sitting at 20%-40% attainment or worse. Inside those averages is a group of reps who closed essentially nothing all year.

Mediocre Reps Are an Output of the System, Not an Input

Consider what a rep at a company with true product-market fit is doing all day.

Leads arrive. The buyer already knows the category and usually the brand. The competitive comparison happened before the first call. Pricing is published, or at least standardized. There’s a deck, a demo script, a mutual action plan, a security questionnaire that’s already been answered 400 times, and a solutions engineer who takes the technical call.

The rep’s job is to keep the process moving, not screw it up, and ask for the order. A mediocre rep can do that. A mediocre rep can do that at 70% of plan for years. Which is why so many reps coming out of a rocket ship look phenomenal on paper and then produce nothing at your company.

Now put that same person in an org where leads are inconsistent and often the wrong ICP, pricing gets negotiated fresh every deal, the demo changes depending on who’s giving it, there’s no SE so the rep fields technical questions they can’t answer, security review takes six weeks because nobody owns it, and the product doesn’t quite do what the prospect needs.

That rep now has to invent the sales process, the pricing strategy, the technical story, and the objection handling, deal by deal. That’s founder work. It’s VP of Sales work. It is not something a 50th-percentile AE has ever done or will ever do.

The Three Ingredients, Defined Concretely

Founders nod along at “product-market fit, process, support” and then don’t change anything, because those words are too abstract to act on. So what each one means in practice:

Extreme product-market fit. Not “customers like us.” The test is whether deals close when nothing special happens. If your closed-won list is mostly founder-led calls, heroic discounts, and custom builds, you don’t have it yet. What you’re looking for is prospects telling you what they want to buy instead of you telling them.

Documented handling for the eight objections you get every single week. If two reps would run the same deal two completely different ways, what you have is improvisation.

Your Top Reps Are Hiding the Problem

This goes undiagnosed for a year or more because you almost always have one or two reps producing.

They close. They hit plan. Sometimes they hit 150%. And their existence becomes the argument that the system is fine and everyone else is just weak.

Those reps aren’t succeeding because of the system, though. They’re succeeding in spite of it. They built their own process, their own pitch, their own workaround for the missing SE. They’re doing three jobs at once, which is why they’re rare and why you can’t hire eight more of them.

Two reps hitting quota has been my threshold forever for hiring a VP of Sales, and it applies here too. Two reps at plan means something repeatable might exist. One rep at plan and eight at 0% means you have one talented individual and no sales organization.

What To Do If You Have a 0% Club

Stop hiring reps. Every additional rep into a broken system is $250K+ of fully loaded cost that will produce a rounding error, plus the management time to run them. You aren’t scaling revenue at that point, you’re scaling the failure rate.

Reverse engineer your one closer. Sit in their calls for two weeks and record everything. Write down what they say, in what order, and what they send afterward. That transcript is your first sales playbook, and it beats any framework you’ll find in a book.

Fix the support gap before the talent gap. In most 0% orgs the highest-ROI hire isn’t another AE. It’s a solutions engineer, or a sales-focused product marketer, or one person who owns the security and legal path. Any of those lifts attainment across the whole team at once.

Be honest about product-market fit. If deals only close when the founder joins the call, this isn’t a rep problem. Adding sales headcount to weak PMF is the most expensive possible way to learn that, and plenty of companies have burned an entire Series A finding out.

Then cut. Once PMF, process, and support are actually in place and someone is still at 0%, that’s a real performance conversation. Reroute their leads to the reps who close. Just run it in that order.

A rep at 40% is a rep problem. A rep at 0% is usually a company problem. And a team where half the reps are at 0% is your go-to-market telling you that nothing about it is repeatable yet.

There’s an upside in that, though. If mediocre reps really can hit 50%-90% inside a functioning system, you don’t need to find unicorn salespeople. You need to build the system that makes ordinary people productive, and that’s a far more solvable problem than hunting forever for talent that mostly doesn’t exist at the price you’re willing to pay.

The bar isn’t hiring great reps. It’s ultimately building a place where average reps close. For that though, you probably need both a great VP Sales / CRO. And ultimately, pretty darn strong product market fit 😉
